Argo CD when the team values the UI and the per-app sync model. Flux when GitOps is fully Git-driven and the team is happy with kubectl.

Do small teams need Kubernetes?+

Usually not. Start with a managed PaaS. Move to Kubernetes when the PaaS gets in the way of your roadmap, not before.

Service mesh: yes or no?+

Default no. Add Istio or Linkerd only when you have a concrete need (mTLS at scale, advanced traffic policy). It is the single most over-adopted Kubernetes addon.
